Starting point

The client's customer-facing mobile app had no formal QA strategy. Testing happened ad hoc, without defined ownership or a repeatable regression process.

Context

The lack of structure showed up downstream: inconsistent coverage, defects reaching production, and slow feedback loops that held up development teams waiting to confirm a change hadn't broken something else.  

Solution

Our embedded team first put a QA process in place - ownership, test planning, and regression practices tied into the development lifecycle. On top of that foundation, they built a scalable Detox-based automation framework covering both iOS and Android, then optimized the CI pipeline to shorten feedback time.  

Outcome

Technical/organizational: Test coverage grew from 0 to 250 test cases, with automated tests increasing from 20 to 140; CI execution time dropped from roughly 75 to 40 minutes, about 47% faster. 
Business:  Higher release quality with fewer production defects, and faster feedback for developers thanks to a shorter CI loop.
